Do you know what else is made of this chemical element? Diamonds. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Turning carbon into a diamond requires a specific combination of heat and pressure. This can be done by intentionally manipulating the environment using specialized knowledge and tools. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">This is also true about data. In its raw form, the data generated in an organization is just a sea of numbers, but with the right processes and tools, we can transform these numbers into invaluable insights that are worth their weight in diamonds. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">As Head of Information Systems, I was part of the leadership driving WalkMe\u2019s BI project, an initiative aimed at optimizing the way we use our data to be as effective as possible. I am sharing our journey building a <\/span><a href=\"https:\/\/www.walkme.com\/blog\/analytic-rock-stars-big-data-customer-experience\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">data warehouse and a BI system<\/span><\/a><span style=\"font-weight: 400;\">, in hopes that it may help you navigate similar challenges in your organization. \u00a0<\/span><\/p>\n\n<h3 style=\"text-align: center;\"><a href=\"https:\/\/www.walkme.com\/pages\/tutorial-software-step-by-step\/?eco=digitaltr&amp;adin=data-driven-company-data-warehouse-ll01&amp;land=tutorial-software-step-by-step&amp;pitch=Adoption-Promotion\" target=\"_blank\" rel=\"noopener\">Don&#8217;t let the complexity of analytics software undermine your BI project.\u00a0<\/a><\/h3>\n<h2><span style=\"font-weight: 400;\">The problem: Too much of a good thing<\/span><\/h2>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-4803 size-full\" src=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_503573698-1.jpg\" alt=\"data-driven company\" width=\"1032\" height=\"700\" srcset=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_503573698-1.jpg 1032w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_503573698-1.jpg?resize=300,203 300w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_503573698-1.jpg?resize=1024,695 1024w\" sizes=\"auto, (max-width: 1032px) 100vw, 1032px\" \/><\/p>\n\n<h3><span style=\"font-weight: 400;\">We grew, and so did our data<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">The rapid growth WalkMe underwent affected many organizational functions. Data is one of the quiet ones \u2014 it sneaks up on you. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">All of a sudden, every department was experiencing an influx of numbers: There were more leads in Marketing, more prospects in Sales and more financial data in Finance. Excel was no longer a viable platform to manage all this data. <\/span><\/p>\n\n<h3><span style=\"font-weight: 400;\">Our data was stored in many different systems<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">We use Salesforce for our customer facing management needs. We use an ERP for our financial needs. Our online marketing data resides on various platforms (Google, LinkedIn, Facebook, etc.). <\/span><\/p>\n<p><span style=\"font-weight: 400;\">But each of these systems only gave us a part of the picture.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">In order to extract any real insights, data needed to be pulled from each respective system and cross-referenced in Excel. Needless to say, this took forever and made the calculations long and arduous. Especially when a small <\/span><a href=\"https:\/\/www.walkme.com\/blog\/change-management-tools\/\"><span style=\"font-weight: 400;\">change<\/span><\/a><span style=\"font-weight: 400;\"> to the logic was required, and the whole laborious process had to be re-done from scratch.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">We needed the ability to analyze often and with ease. <\/span><\/p>\n\n<h3><span style=\"font-weight: 400;\">Manual analysis made it nearly impossible to perform as an agile company<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">Once upon a time, it was enough to collect the data at the end of each quarter, learn from mistakes, and implement findings the following quarter. They need to know our performance in real-time during the quarter, as well as after it is over. They need immediate answers so that they can make <\/span><a href=\"https:\/\/www.walkme.com\/blog\/strategy-business-agility\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">agile decisions<\/span><\/a><span style=\"font-weight: 400;\"> that are driven by data rather than hunches. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">But it\u2019s not just management \u2014 with a <a href=\"https:\/\/www.gartner.com\/it-glossary\/data-warehouse\/\" target=\"_blank\" rel=\"noopener noreferrer\">data warehouse<\/a> in place, every employee in the company can be empowered to do their job better and more efficiently. <\/span><\/p>\n\n<h2><span style=\"font-weight: 400;\">Understand why you want to become data-driven<\/span><\/h2>\n<p><span style=\"font-weight: 400;\">This might seem overly obvious, but it is critical to understand why you are striving to become more <a href=\"https:\/\/www.forbes.com\/forbes\/welcome\/?toURL=https:\/\/www.forbes.com\/sites\/adigaskell\/2016\/10\/28\/becoming-a-data-driven-organization\/&amp;refURL=https:\/\/www.google.co.il\/&amp;referrer=https:\/\/www.google.co.il\/\" target=\"_blank\" rel=\"noopener noreferrer\">data-driven<\/a>. Many organizations rush to build a data warehouse without taking the time to ask themselves how the BI system and becoming data-driven will fit into the DNA of the organization. <\/span><\/p>\n<p><b>Our goal was clear: To support our key performance indicators (KPIs) with precise and accurate calculations. <\/b><\/p>\n<p><span style=\"font-weight: 400;\">We wanted to change the data structure to create more visibility and help management and employees alike understand where they stand. Most importantly, <\/span><b>we wanted all of our insights in one place.<\/b><\/p>\n\n<h2><span style=\"font-weight: 400;\">The solution: A robust data warehouse paired with a cross-organization BI system<\/span><\/h2>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-4808 size-full\" src=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-34-1.png\" alt=\"getting into the BI game\" width=\"800\" height=\"680\" srcset=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-34-1.png 800w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-34-1.png?resize=300,255 300w\" sizes=\"auto, (max-width: 800px) 100vw, 800px\" \/><\/p>\n<p><span style=\"font-weight: 400;\">Many people think that BI systems are about providing a visualization for complex metrics \u2014 because who doesn\u2019t love a fancy dashboard with color-coded graphs? <\/span><\/p>\n<p><span style=\"font-weight: 400;\">But the true strength of a cross-systems data warehouse and BI system is the ability to create KPIs and generate insights that are compounded from different systems. For example, we would draw sales data from our CRM and divide that by the cost of our ERP. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Combining systems can open the door to a whole new perspective that isn\u2019t visible when working with data silos. The West Coast team might be selling twice as much as the East Coast team, but if their costs are three times as high, we will start seeing those wins in a different light.<\/span><\/p>\n\n<h2><span style=\"font-weight: 400;\">Converting data to diamonds: Best practices \u00a0<\/span><\/h2>\n<h3><span style=\"font-weight: 400;\">Define KPIs at the beginning of the road<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">My best advice to anyone embarking on a project of this kind: <\/span><b>Nail down KPIs early on.<\/b><\/p>\n<p><span style=\"font-weight: 400;\">Make sure the C-suite agrees on the definitions for each metric. You might build an amazing dashboard illustrating cross-organization KPI efficiency only to discover the CEO isn\u2019t aligned with the definition you used. Back to square one.<\/span><\/p>\n\n<h3><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-4807 size-full\" src=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-33-1.png\" alt=\"big data\" width=\"800\" height=\"550\" srcset=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-33-1.png 800w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-33-1.png?resize=300,206 300w\" sizes=\"auto, (max-width: 800px) 100vw, 800px\" \/><\/h3>\n<h3><span style=\"font-weight: 400;\">Clean your data<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">Defining the KPIs early on will also help you identify what raw data is needed to calculate each KPI. This may require you to go back and \u201cclean your data\u201d \u2014 manually inputting missing fields and correcting redundant or inaccurate values, whether within your data warehouse or within the systems that feed it. Determine the scope of this project and map out a realistic timeline for its<\/span><\/p>\n<p><span style=\"font-weight: 400;\">\u00a0completion. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">This process will bring attention to gaps in your organization&#8217;s data integrity and the ways they may impact visibility. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">We ran into this challenge when we tried to run an analysis of our customers by region. We found out that our results were skewed by customers whose region was not specified in our records. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">This scenario can be intimidating, but once we took a closer look we found out this is the case for less than 0.1% of the customers. Of course, it still needed to be fixed, but it was not a reason to stop running the analysis or stop using these KPIs.<\/span><\/p>\n\n<h3><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-4806 size-full\" src=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-32-1.png\" alt=\"creating a data warehouse\" width=\"800\" height=\"550\" srcset=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-32-1.png 800w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/Untitled-design-32-1.png?resize=300,206 300w\" sizes=\"auto, (max-width: 800px) 100vw, 800px\" \/><\/h3>\n<h3><span style=\"font-weight: 400;\">Choose the right software<\/span><\/h3>\n<p><span style=\"font-weight: 400;\">You will need a winning combination of tools in order to extract, store and present your data. <\/span><\/p>\n\n<h4><span style=\"font-weight: 400;\">A data warehouse<\/span><\/h4>\n<p><span style=\"font-weight: 400;\">We use a data warehouse to keep our data stored securely in one place. If possible, choose one that is built to house big data. Even if you aren\u2019t dealing with big data yet, it is wise to implement a scalable infrastructure.<\/span><\/p>\n\n<h4><span style=\"font-weight: 400;\">An ETL tool (extract, transform, load): <\/span><\/h4>\n<p><span style=\"font-weight: 400;\">An ETL tool is a system that is able to connect to multiple data sources, process the relevant data and place it in the data warehouse. It is important to choose a tool that allows you to focus on the business logic rather than the technicalities. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Make sure it has built-in integrations to your core systems (Salesforce, Google, Facebook, Quickbooks, Netsuite, JIRA, etc.) and choose a solution that implements the best practices behind the scenes. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">To give an example, let\u2019s say we have a process that overwrites an entire table each time it runs. When I click \u201coverwrite,\u201d the tool will then perform the best practice. That might mean deleting all the rows and inserting new rows or drop the table and then create a new one, depending on the platform. <\/span><\/p>\n\n<h4><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-4811 size-full\" src=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_1055405063-1.jpg\" alt=\"getting into the BI game\" width=\"1200\" height=\"655\" srcset=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_1055405063-1.jpg 1200w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_1055405063-1.jpg?resize=300,164 300w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/shutterstock_1055405063-1.jpg?resize=1024,559 1024w\" sizes=\"auto, (max-width: 1200px) 100vw, 1200px\" \/><\/h4>\n<h4><span style=\"font-weight: 400;\">A front-end tool to build and view dashboards<\/span><\/h4>\n<p><span style=\"font-weight: 400;\">When choosing a front-end tool, the first thing to check is that it is compatible with your data warehouse infrastructure. Make sure a native connector can connect the two. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Be sure to choose a vendor you can count on. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Important features to look for include top-notch support and <\/span><a href=\"https:\/\/www.walkme.com\/blog\/knowledge-management-case-study-1\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">knowledge bases<\/span><\/a><span style=\"font-weight: 400;\"> where you can learn tips and best practices. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">While some great software systems come out of smaller companies, buying from a big vendor means you will always have an easier time finding answers if something isn\u2019t clear. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Most importantly, don\u2019t forget to get references from others who have used the tool. This can be helpful for determining the overall rating, as well as diving into the nitty-gritty details from a user\u2019s perspective. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">A product might have amazing UX and an incredible time-to-market of dashboards, but that becomes meaningless if suddenly your numbers don\u2019t make sense because of a bug in the core functionality of the tool.<\/span><\/p>\n\n<h3><span style=\"font-weight: 400;\">Break down the information silos <\/span><\/h3>\n<p><span style=\"font-weight: 400;\">In order to have one set of metrics for the entire organization, everyone must agree to define measurements in the same way. Marketing, Sales, Support and Customer Success must agree upon a set format and language that will remain consistent across all processes and systems. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">If your sales department considered Australia and New Zealand as a separate region but your Customer Success team considers them part of APAC, it will be very confusing answering the question \u201chow many paying customers do we have in APAC?\u201d, not to mention trying to calculate the ratio of revenue vs number of CSMs in APAC. <\/span><\/p>\n\n<h3><span style=\"font-weight: 400;\">Build out data visualizations and continue to optimize<\/span><\/h3>\n<p><img loading=\"lazy\" decoding=\"async\" class=\"aligncenter wp-image-4809 size-full\" src=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/cx-intext-3-1.png\" alt=\"BI project implementation\" width=\"800\" height=\"520\" srcset=\"https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/cx-intext-3-1.png 800w, https:\/\/www.walkme.com\/blog\/wp-content\/uploads\/sites\/2\/2018\/07\/cx-intext-3-1.png?resize=300,195 300w\" sizes=\"auto, (max-width: 800px) 100vw, 800px\" \/><\/p>\n<p><span style=\"font-weight: 400;\">We hired analysts dedicated to each department. They are responsible for creating the dashboards our teams use on a daily basis. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Having a great analytics department requires more than just technical or analytical knowledge \u2014 it requires management to work closely with analysts and ask the right questions.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Fixing the data problems in your organization forces everyone to put their heads together and define what is truly important for driving the success as one unit. This process, if done correctly, will sharpen your entire organization. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">A BI system is a living organism. There is no point where you are \u201cdone.\u201d There are always more questions to be asked, more data infrastructure to build and more data to clean. It is a never-ending cycle. If it stops, it means something went stagnant in the business, or that the <\/span><a href=\"https:\/\/www.walkme.com\/blog\/effective-leadership-women-walkme\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">business leaders<\/span><\/a><span style=\"font-weight: 400;\"> are seeking their answers elsewhere. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">There is no \u201cend goal\u201d for becoming a data-driven company. Completing the initial step \u2014 <\/span><a href=\"https:\/\/www.walkme.com\/blog\/software-implementation-tips\/\" target=\"_blank\" rel=\"noopener noreferrer\"><span style=\"font-weight: 400;\">implementing a BI system<\/span><\/a><span style=\"font-weight: 400;\"> \u2014 is only the beginning of the journey.
