{"id":11093,"date":"2021-02-18T15:16:36","date_gmt":"2021-02-18T15:16:36","guid":{"rendered":"https:\/\/www.walkme.com\/blog\/?p=11093"},"modified":"2023-05-08T07:59:40","modified_gmt":"2023-05-08T07:59:40","slug":"cio-kpis","status":"publish","type":"post","link":"https:\/\/www.walkme.com\/blog\/cio-kpis\/","title":{"rendered":"How to Create CIO KPIs in 3 Steps"},"content":{"rendered":"\n<p>For the CIO, KPIs can be a challenge, particularly since the IT function is playing an ever-widening role in the modern business.<\/p>\n\n\n\n<p>As IT takes a more central role in the modern enterprise, CIOs are also playing a more strategic role in the C-suite and the business as a whole. This added complexity makes it even more crucial to have an accurate and comprehensive set of KPIs.<\/p>\n\n\n\n<p>Below, we\u2019ll look at a simple way to understand CIO KPIs and metrics, then follow that up with a few examples of these KPIs.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>A simple way to create CIO KPIs&nbsp;<\/strong><\/h2>\n\n\n\n<p>Naturally, every CIO\u2019s role is different. Yet as <a href=\"https:\/\/www.gartner.com\/en\/newsroom\/press-releases\/2017-10-02-gartner-survey-of-more-than-3000-cios-confirms-the-changing-role-of-the-chief-information-officer\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">Gartner<\/a>, <a href=\"https:\/\/www.idg.com\/tools-for-marketers\/2020-state-of-the-cio\/\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">IDG<\/a>, and others have observed, the CIO\u2019s role is becoming increasingly business-oriented. At the same time, many CIOs are still responsible for operational IT activities, such as IT services management and cybersecurity.<\/p>\n\n\n\n<p>Today\u2019s CIO, is a hybrid \u2013 part business executive, part IT delivery manager.<\/p>\n\n\n\n<p>For CIOs whose responsibilities fall into these two areas, this is a good starting point for creating KPIs.<\/p>\n\n\n\n<p>Namely, CIOs can begin from a top-down perspective and create two main categories for their KPIs based on their overarching responsibilities.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>1. Take a top-down view of the CIO\u2019s job responsibilities<\/strong><\/h3>\n\n\n\n<p>Assuming a CIO is responsible for two main types of activities, strategic programs and IT operations, we could create KPI categories such as:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><a href=\"https:\/\/www.walkme.com\/blog\/digital-strategy\/\" target=\"_blank\" rel=\"noreferrer noopener\">Digital strategy <\/a>vs. IT operations<\/li><li>Business vs. IT services<\/li><li>Organizational vs. operational<\/li><\/ul>\n\n\n\n<p>The terms will, of course, vary from organization to organization. What matters more is that the categories of KPIs accurately reflect one\u2019s job duties. If a CIO has three primary responsibilities, for instance, it may be useful to create three function-based categories.<\/p>\n\n\n\n<p>Each category, in-turn, will have two essential \u201corders\u201d of KPIs:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><strong>Higher-order KPIs<\/strong> focus on outcomes and offer strategic insights<\/li><li><strong>Lower-order KPIs<\/strong> measure operations and focus on areas such as inputs, process efficiency, and productivity<\/li><\/ul>\n\n\n\n<p>Once the categories and orders have been understood, it\u2019s time to actually create the KPIs.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>2. Develop the KPIs<\/strong><\/h3>\n\n\n\n<p><a href=\"https:\/\/kpi.org\/KPI-Basics\/KPI-Development\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">Developing KPIs<\/a> is a step-by-step process that begins with the performance target, then works backwards to assign the most appropriate performance measurements.<\/p>\n\n\n\n<p>Strategy Management Group suggests following six steps when developing KPIs:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Describe the intended results in specific, concrete language<\/li><li>Understand the different ways that results can be measured<\/li><li>Select the right measures for each objective<\/li><li>Define composite indices as needed, which group different measures together under one heading to simplify analysis<\/li><li>Set targets and thresholds that define which ranges are acceptable and unacceptable<\/li><li>Define and document selected performance measures in a single location, such as a virtual scorecard<\/li><\/ul>\n\n\n\n<p>After the KPIs have been decided upon and defined clearly, they must then be implemented properly.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>3. Implement KPIs, track, and adjust as needed<\/strong><\/h3>\n\n\n\n<p>Here are a few points to keep in mind when implementing the newly developed KPIs:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Mechanisms must be established to collect data, and these can include everything from surveys to software analytics<\/li><li>The frequency of measurement will directly impact the output and depth of information offered by a KPI<\/li><li><a href=\"https:\/\/www.adobe.com\/insights\/data-democratization-is-crucial-to-your-business.html\" target=\"_blank\" rel=\"noreferrer noopener nofollow\">Data must be shared<\/a>, reviewed, and discussed regularly to inform decisions and have an actual impact on performance<\/li><\/ul>\n\n\n\n<p>Finally, KPIs are not always perfect the first time they are used. They can certainly be adjusted, refined, or redefined if need be.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Examples of CIO KPIs<\/strong><\/h2>\n\n\n\n<p>Based on what we\u2019ve covered so far, let\u2019s see how these KPIs might look in practice.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>IT operations<\/strong><\/h3>\n\n\n\n<p>IT operations, services delivery, and services management are the traditional focal points of the CIO.&nbsp;<\/p>\n\n\n\n<p><strong>IT system performance<\/strong> metrics, for instance, can include:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>System uptime vs. downtime<\/li><li>System maintenance events, such as backups and upgrades<\/li><li>System maintenance costs<\/li><\/ul>\n\n\n\n<p><strong>Cybersecurity<\/strong>, another common IT function, can include:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Security response times<\/li><li>Security incident rates, both major and minor<\/li><li>Average cost per incident<\/li><li>Customer impact per incident<\/li><\/ul>\n\n\n\n<p><strong>Customer KPIs <\/strong>that are affected by IT performance should also be measured. These can include:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Technical support calls<\/li><li>Technical support response and resolution times<\/li><li>Customer satisfaction rates<\/li><\/ul>\n\n\n\n<p><strong>Technology deployment<\/strong> KPIs can track the deployment of IT upgrades, projects, and services, and these can cover areas such as:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>New deployment success rates, and failure rates<\/li><li>Deployment costs, actual vs. projected<\/li><li>Satisfaction rates<\/li><\/ul>\n\n\n\n<p>The majority of the metrics covered here would be considered \u201coperational.\u201d That is, they are concerned with lower-order business activities such as IT maintenance and services delivery.&nbsp;<\/p>\n\n\n\n<p>However, as mentioned above, <a href=\"https:\/\/www.walkme.com\/blog\/cio-role\/\" target=\"_blank\" rel=\"noreferrer noopener\">the CIO\u2019s role<\/a> is becoming more strategic, so there are other higher-order metrics that should also be tracked.<\/p>\n\n\n\n<figure class=\"wp-block-embed is-type-rich is-provider-twitter wp-block-embed-twitter\"><div class=\"wp-block-embed__wrapper\">\n<blockquote class=\"twitter-tweet\" data-width=\"550\" data-dnt=\"true\"><p lang=\"en\" dir=\"ltr\">65% of <a href=\"https:\/\/twitter.com\/hashtag\/technology?src=hash&amp;ref_src=twsrc%5Etfw\">#technology<\/a> leaders say the role of <a href=\"https:\/\/twitter.com\/hashtag\/CIO?src=hash&amp;ref_src=twsrc%5Etfw\">#CIO<\/a> and <a href=\"https:\/\/twitter.com\/hashtag\/IT?src=hash&amp;ref_src=twsrc%5Etfw\">#IT<\/a> director are becoming more strategic.<a href=\"https:\/\/t.co\/5P0OecCcSi\">https:\/\/t.co\/5P0OecCcSi<\/a><\/p>&mdash; WalkMe (@WalkMeInc) <a href=\"https:\/\/twitter.com\/WalkMeInc\/status\/1050827694504636418?ref_src=twsrc%5Etfw\">October 12, 2018<\/a><\/blockquote><script async src=\"https:\/\/platform.twitter.com\/widgets.js\" charset=\"utf-8\"><\/script>\n<\/div><\/figure>\n\n\n\n<h3 class=\"wp-block-heading\"><strong>Technology-driven business strategy<\/strong><\/h3>\n\n\n\n<p>CIOs are often responsible for digital initiatives that are tied to business strategy, such as digital transformation programs and <a href=\"https:\/\/www.digital-adoption.com\/digital-adoption-strategies\/?t=21&amp;camp=walkme-blog\">digita<\/a><a href=\"https:\/\/www.digital-adoption.com\/digital-adoption-strategies\/?t=21&amp;camp=walkme-blog\" target=\"_blank\" rel=\"noreferrer noopener\">l adoption strategies<\/a>.<\/p>\n\n\n\n<p>On the one hand, it is important to track the higher-order strategic KPIs.&nbsp;<\/p>\n\n\n\n<p>On the other, it is just as important to monitor the lower-order operational KPIs that are associated with these projects.<\/p>\n\n\n\n<p>Digital transformation KPIs, for example, should track strategic impacts such as:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li>Objectives met vs. objectives failed<\/li><li>Project ROI, projected and actual<\/li><li>Impact on external external business functions<\/li><\/ul>\n\n\n\n<p>KPIs that track outcomes such as these are considered higher-level strategic KPIs. They can help assess the performance of the program and its impact on the business.&nbsp;<\/p>\n\n\n\n<p>For instance, if a company is overhauling its sales department\u2019s digital workflows, it is important to track how such a project would affect the sales department, their financials, and the organization as a whole.&nbsp;<\/p>\n\n\n\n<p>When implementing such projects, though, it is as necessary to track lower-order operational metrics which focus on areas such as efficiency, productivity, and processes.<\/p>\n\n\n\n<p>For instance, KPIs that track software implementation could include:<\/p>\n\n\n\n<ul class=\"wp-block-list\"><li><a href=\"https:\/\/www.walkme.com\/glossary\/employee-training\/?t=21&amp;camp=walkme-blog\" target=\"_blank\" rel=\"noreferrer noopener\">Employee training<\/a> performance and costs<\/li><li>Employee time-to-competency<\/li><li>Project costs, projected vs. actual<\/li><li>Timelines, projected vs. actual<\/li><li><a rel=\"noreferrer noopener\" href=\"https:\/\/www.walkme.com\/glossary\/employee-productivity\/?t=21&amp;camp=walkme-blog\" target=\"_blank\">Employee productivity<\/a> and engagement<\/li><\/ul>\n\n\n\n<p>Measures such as these can help CIOs understand how effectively their projects are being implemented.
